Ford rehires 350 experienced engineers and admits mistakes in AI strategy

According to Charles Poon, Vice President of Vehicle Hardware Development at Ford, the rehired employees, so-called "Gray-Beard" engineers, are to train younger staff and reprogram AI tools. Poon told Bloomberg: "Künstliche Intelligenz ist ein fantastisches Werkzeug, aber es ist nur so gut wie die Information, die man nutzt um sie zu trainieren". He also pointed to sources of error, "bevor ein Bauteil überhaupt in die Fertigung gelangt".

The company's Chief Operating Officer, Kumar Galhotra, also admitted mistakes to the Bild-Zeitung newspaper. Ford had "immer stärker auf automatisierte Qualitätssysteme verlassen" and thereby failed to achieve the desired results. The company had therefore "technische Spezialisten zurückgeholt". The hiring offensive extends over a period of about three years.

Background: A broader industry about-face

The background to the reversal is an admission by Charles Poon that Ford had made too little use of the experience of its own workforce: "In den vergangenen Jahren haben wir der Erfahrung unserer kompetentesten Ingenieure, die uns bereits über viele Produktzyklen hinweg begleitet haben, nicht so viel Aufmerksamkeit geschenkt, wie wir es hätten tun sollen". The company had "fälschlicherweise davon ausgegangen, dass wir allein durch die Einführung künstlicher Intelligenz und die Eingabe unserer Designanforderungen ein qualitativ hochwertiges Produkt erzielen würden". This does not mean, however, that Ford is completely abandoning its AI plans.

The Ford case is exemplary of a broader correction in the economy. While white-collar workers in programming have come under increasing pressure, first "hacker" firms are already rowing back. Ford, however, is not alone with its admission.

The Swedish fintech giant Klarna had switched its customer service to an almost purely AI-supported chatbot system in the summer of 2024, but later declared this to be a misdevelopment. Since May 2026, the company has been rolling out 24/7 phone support with real people and invested a double-digit million sum to hire 1,000 service employees. The background was that the AI could not solve complex banking issues without errors.

Limits of automation in other companies

Other examples also show the limits of automation. At an online retailer, which in the background had over 1,000 employees in India manually reviewing video recordings, the AI mixed up products in shopping carts. At the BMW plant in Spartanburg, South Carolina, the humanoid robot Figure 02 has been in use since 2024, which, according to the US robotics company Figure AI, was involved in the construction of more than 30,000 BMW X3 mid-size SUVs within ten months.

The furniture store IKEA is taking a different approach: Instead of laying off employees, many were retrained as digital furnishing advisors. The chatbot "Billie" handles around 50 percent of customer inquiries there, while human employees remain available in 10-hour shifts from Monday to Friday. Google is meanwhile trying to minimize the spread of "AI trash pages" in rankings.

Ford's reversal fits into the picture of an industry that is continuing to expand the use of AI, but does not want to see the human component replaced. The 350 new positions are part of an overall strategy that addresses quality assurance and cost discipline equally.

Outlook: Ford bets on human plus machine

With the return of the experienced engineers, Ford intends, according to its own statements, to recalibrate the relationship between human and machine. The next quarterly figures will show whether the Grey Beard offensive actually achieves the hoped-for effects.
